Start With the Real Problem You’re Solving

When businesses talk about warehouse location, they’re usually trying to solve three things at once. First, how fast can orders reach customers without paying for expensive air shipping? Second, what will ground parcel shipping actually cost based on distance and carrier pricing? Third, what tradeoffs come with inventory positioning, inbound freight, and operational risk?

Most growing businesses focus heavily on speed to customer. That makes sense because faster delivery can boost repeat purchases. But shipping costs and inventory implications often get overlooked until they start showing up as unexpected expenses on monthly invoices.

Making Sense Zones and Why Distance Matters

Carriers like USPS, FedEx, and UPS price most ground shipping using a zone system tied to the distance between origin and destination. USPS explains that zone charts use the centroid of each 3-digit ZIP code area to measure this distance, and both FedEx and UPS offer online tools where you can look up zones by entering origin and destination ZIP codes.

What this means in practice is that “closer to customers” isn’t just a vague idea. It’s a measurable difference in shipping zones and transit days. If you shift your fulfillment location, you might move a large portion of your orders from Zones 6 through 8 down to Zones 2 through 4. That shift can change both your per-package cost and the delivery promises you can realistically make to customers. For context, reducing even a single zone can lower parcel costs by roughly 15 to 20 percent per package. The Inventory Reality That Catches People Off Guard

Pull your last 90 to 180 days of orders and look at where they actually ship. Break it down by state and look at the top 20 three-digit ZIP code prefixes. What percentage of your volume goes to the East Coast versus the Midwest versus the West?

If 70 percent or more of your customers are concentrated in one half of the country, you probably want to start with a single node in that region. If demand is truly split across the country, a two-location strategy might make sense once your volume justifies it.

Carrier Service Levels

Ask your 3PL to show you ground transit maps or zone distributions from their facility’s origin ZIP code. Request details on guaranteed pickup windows and daily cutoff times.

Being 50 miles closer to your customers matters less if the competing 3PL gets picked up three hours later in the evening, which can cost you a full day in transit time. Use the carrier zone tools from USPS, FedEx, and UPS to verify what the provider is telling you.

Product Characteristics

The physical nature of your products matters more than you might think. Heavy items or bulky items that trigger dimensional weight pricing get expensive quickly as distance increases.

If you’re shipping furniture, appliances, or anything that gets hit with DIM weight calculations, distance becomes an even bigger cost factor. Fragile items or hazardous materials also have handling requirements that not every facility can accommodate.

Inbound Freight and Replenishment

The best location for shipping to customers might be expensive for getting inventory into the warehouse. If you import products or source from a concentrated supplier region, you need to think about both sides of the equation.

A facility near a major port can reduce drayage costs and speed up your inbound process, but warehouse space near ports often costs more and labor markets can be tighter. An inland location might offer cheaper facility costs but add time and expense to your inbound logistics.

Inventory Behavior Across Your SKU Base

This is where smaller businesses can get strategic instead of just splitting everything evenly. Your fast-moving products should be positioned close to demand clusters because they turn quickly and the shipping savings compound.

Your slow movers and long-tail SKUs are often better centralized in one location to avoid duplicating inventory across multiple sites, which is where that square root effect really hurts you.

Risk and Operational Continuity

Ask the boring questions that don’t come up in sales presentations. What happens during weather disruptions? Does the facility have power and internet redundancy? What’s the plan for peak season labor?

A warehouse in a region with chronic labor turnover can lead to picking errors and seasonal delays that frustrate your customers, even if the location looks perfect on a map.

The Math You Should Ask Your 3PL to Show You

When you’re evaluating providers, ask them to run your actual order history through their network model. Don’t settle for generic examples. Here’s what you should request and why each piece matters:

Order-weighted zone distribution

You want to know what percentage of your orders fall into each zone, weighted by actual volume. This ties the location directly to the real cost drivers in parcel shipping.

Transit day coverage

This tells you what delivery promise you can realistically make to customers without upgrading to more expensive air services. Ask what percentage of orders can be delivered within two days using ground service.

Fully loaded rate card

Get all assumptions spelled out, including accessorial fees. This prevents bait-and-switch situations where the base rate looks great but fees pile up. Pay special attention to remote area surcharges, extended delivery area fees, and peak season pricing.

Cutoff times and pickup windows

Speed to customer is often about cutoff time rather than miles. A facility that gets picked up at 8 PM can process orders that come in throughout the day, while a facility with a 2 PM pickup might force you to hold orders until the next day.

Inventory allocation plan

Ask which SKUs should go to which node if you’re considering multiple locations. This prevents you from accidentally doubling inventory across locations when a smarter segmentation strategy would work better.

Returns routing plan

Returns can wreck your margins if not handled efficiently. The logistics of getting returned products back into sellable inventory depends heavily on where your fulfillment operation sits.

Current Warehouse Market Conditions as of 2026

The industrial warehouse market has loosened up compared to the extremely tight conditions businesses faced in 2021 and 2022. As of 2025, national vacancy rates are running in the range of 7.1 to 7.6 percent according to reports from Cushman & Wakefield, JLL, and Colliers.

What this means for you is that 3PLs generally have more options for securing space than they did a few years ago, which can translate to better pricing and terms. However, the best nodes in close proximity to major population centers, ports, and parcel carrier hubs still command premium pricing.

Questions to Ask Your 3PL

Network and Coverage:

  • What origin ZIP codes are you proposing for my inventory and why did you choose them?
  • Can you run my last 90 days of orders and show me the zone distribution and transit day breakdown from each potential site?
  • If I grow and need a second location, what does your network offer and what would the transition look like?

Operations and Performance:

  • What are your daily cutoff times for same-day shipment?
  • What’s your on-time ship service level agreement and what happens if you miss it?
  • What’s your order accuracy SLA and how do you actually measure it?
  • How do you staff for peak season and what’s your backup plan if labor gets tight?

Inventory Management:

  • How do you recommend I split fast movers versus slow movers if I use multiple locations?
  • What increase in total inventory dollars should I expect if we add a second node, and what’s that estimate based on?
  • How do you handle inventory allocation when stock levels get low?

Cost Structure:

  • Can you list every accessorial fee you charge and flag which ones are location-dependent?
  • How do you handle peak season pricing and when do those surcharges kick in?
  • What costs am I responsible for if I need to move inventory between your locations?

Carrier Relationships:

  • Which carriers pick up daily at this facility and what pickup windows do you actually get?
  • Do you have any volume discounts or special agreements with carriers that benefit your customers?
  • What happens if a carrier misses a pickup or there’s a service disruption?

Practical Examples and Benchmarks

Certain locations tend to show up repeatedly in 3PL networks because they offer good combinations of customer access, carrier infrastructure, and operating costs.

For businesses shipping nationwide, central locations like Ohio or Colorado can provide relatively balanced transit times to most of the country from a single facility.

For businesses with bi-coastal strategies, common pairings include a West Coast facility (Reno, Nevada offers low taxes and port access; Southern California provides density) and an East Coast facility (Allentown, Pennsylvania is close to major Northeast population centers; Atlanta, Georgia offers excellent highway and air infrastructure).

Memphis, Tennessee is home to the FedEx hub and offers central access, though it skews slightly east.

The key is to start with your own data rather than defaulting to these common locations. One business might find that 60 percent of orders go to Texas, Florida, and the Southeast, making a facility in the Dallas or Atlanta area far more strategic than the standard advice would suggest.

As a reference point, one candle company cut shipping costs by 15 percent simply by switching to a 3PL location that better matched their customer concentration rather than staying close to where the founder lived.

What to Watch Out For

The biggest mistake small businesses make is optimizing for the wrong thing. Picking a warehouse close to your headquarters might feel convenient for occasional visits, but it can inflate your shipping costs by 20 percent or more if your customers are concentrated elsewhere.

Watch out for the “empty mile” problem with inbound freight. A warehouse that’s far from your suppliers or ports might save money on rent, but if you’re paying substantially more to get products into the facility, the math might not work.

Start by mapping your current customer concentration and order patterns. Model out what your shipping costs and transit times would look like from different potential locations using real carrier zone data.

Calculate the total cost including storage, labor, inbound freight, outbound shipping, and all the accessorial fees. Factor in the inventory implications if you’re considering multiple nodes.
